SME Marketing Strategy UK Planning

by Lucy Hogarth, Director and Co-Founder of The Marketing Centre

The Marketing Centre’s recent AI event series brought together business leaders to explore the technologies shaping 2026 and beyond. What stood out wasn’t just the appetite for AI, but the urgency for businesses to put an effective strategy and actionable plan in place. SMEs across every sector are realising that AI is no longer optional – nor is it something for the future. It is fast becoming a fundamental capability and a competitive edge.

But while ambition may be high, confidence is not. For many business and marketing leaders, AI still feels abstract, costly and complex. The question I heard most across the series was simply ‘Where do we start?’

The answer is the same one we give clients every day – start with a roadmap.

AI may be transformative, but it is not magic. It demands clarity, structure and human leadership. A roadmap turns AI into a business tool, guiding your priorities, connecting technology to outcomes and ensuring adoption is safe, strategic and cost effective.

At The Marketing Centre, our fractional CMOs have been working hands-on with SMEs to build these roadmaps in a way that feels achievable rather than overwhelming. And our is message clear – AI is most powerful when it is human-led, insight-driven and used consistently across your business.

Why SMEs Need a Roadmap – Now

AI adoption sits at an inflection point. Even conservative forecasts predict productivity gains of up to 50% in the next five years. That level of shift will reshape markets, margins and customer expectations. SMEs that delay risk falling behind competitors who can work faster, learn faster and serve customers better.

But urgency should never mean rushing in blindly. AI isn’t a quick fix, it’s a long-term transformation. Without a plan, businesses risk wasted investment and missed opportunities.

A roadmap creates the guardrails, ensuring your investments land where they matter and giving your teams the confidence to embrace change rather than fear it.

Start With the Data

Every AI roadmap begins in the same place – your data. Clean, structured, accessible data is the single biggest predictor of AI success. A key rule of thumb across all AI platforms is that the quality of the input will dictate the quality of the output.

This is why one of the earliest exercises we guide clients through is a marketing data audit covering:

  • What customer data exists and where does it live?
  • Is it accurate, complete and safely stored?
  • Is it accessible to the teams who need it?
  • Are there gaps in the customer journey that need filling?

Strong data foundations ensure every subsequent AI initiative, whether predictive analytics, automated reporting or personalisation, delivers the impact it should.

Identify Tasks, Not Jobs

One of the most important principles in any AI roadmap is this: AI should amplify people, not replace them.

Break marketing roles down into their underlying tasks. That’s where you’ll see your first wave of AI opportunities.

Every marketing team has a long list of repeatable, time-intensive work that AI can already do brilliantly, such as drafting message variations, summarising research and campaign performance, tagging, sorting and enriching content, generating early media plans and building briefs.

These aren’t high-risk, high-complexity initiatives. They’re practical, everyday opportunities to free teams from drudgery and give them more space for strategic, creative, value-adding work.

The good news is that you don’t need to overhaul your entire tech stack to begin.

Google, Microsoft and many existing CRM or marketing platforms now have built-in AI capabilities. The roadmap simply helps you prioritise which to activate first, with measurable KPIs and clear guardrails.

Identify the Quick Wins

Once your data is in order and your early use cases are identified, it’s time to test. Start with small pilot projects that deliver quick, visible benefit – areas that build organisational confidence, demonstrate tangible ROI and create momentum to scale. These could include:

  • Automated campaign reporting
  • AI-assisted lead scoring
  • Predictive analytics for customer behaviour
  • Content acceleration for blogs, email or social

Run your pilots in live workflows, using the tools you already have. That’s where you see the real value. In other words, put AI to work where the tasks already live.

Consider Policies, Partners and People

Even with excitement high, governance can’t be an afterthought. Your AI roadmap should include a simple AI policy covering confidentiality, data use, accuracy checks and sign-off, a small AI steering group to maintain standards and encourage adoption, and training for non-technical teams to build AI literacy.

Good governance ensures AI delivers value safely, consistently and in line with your brand and regulatory responsibilities.

Five Steps to Build Your AI Roadmap

  1. Identify high-impact areas
Look for repeatable, data-heavy marketing tasks that deliver fast wins.
  1. Form a steering group
Include marketing, sales and operations to ensure cross-business alignment.
  1. Communicate clearly
Be transparent about how AI supports people rather than replaces them.
  1. Set realistic timelines
Run your pilots, measure effectiveness, refine, then scale.

AI Is Here to Help Humans Thrive

The future of marketing (and business more broadly) is not AI instead of people. It’s people powering AI. An AI roadmap ensures SMEs are in the driving seat – adopting new technology strategically, not reactively. The future role of AI in marketing is to enable marketers to focus on creativity, connection and commercial insight. SMEs that embrace this approach will be the ones who unlock the true growth potential of AI.

The Marketing Centre works with more than 150 SMEs and mid-sized businesses across the UK, providing fractional senior marketing leadership to help businesses scale with confidence.
